A growth lead’s playbook for B2B SaaS pipeline

You were hired to make the funnel less superstitious. Then the calendar filled with “alignment.” A growth lead who cannot kill a test in public will become a reporting function. This page is the operating loop, not another growth-stack essay.

Written for: Growth leads and product-led marketers accountable for CAC and qualified pipeline

One test list. One owner. Every week.

Aether recovered 3.8× ROAS when creative became a weekly sprint: three concepts, kill two, scale one, landing variant in the same window. That is a growth lead’s job whether the product is beauty-adjacent or B2B. If the test list lives in three tools, you do not have a list.

Pair every paid change with a destination change

Bid strategy will not save a mismatched page. Your weekly artifact is an ad + page pair, not a dashboard screenshot.

  1. Monday: read frequency, CTR, cost per qualified action.
  2. Tuesday: brief three genuinely different concepts.
  3. Wednesday: ship the variant with the winner.
  4. Friday: kill, keep, or cap budget. Write it where sales can see it.

Report like a grown-up, not a growth blog

CAC, payback, sales-accepted. Not “north-star activation” unless the CFO asked. If you need a 20-slide recap to explain a week, the week did not happen.

Checklist

  • Publish a single test list with an owner and a kill date.
  • Instrument the sales-relevant event before you scale spend.
  • Retire any ad above your fatigue line even if it “used to work.”
  • Ship page variants in the same sprint as creative.
  • Show CAC next to fees, not in a different deck.
  • Cap budget on any pair that has not beaten baseline.

Common mistakes

  • Optimizing for the cheapest lead definition so the dashboard looks clever.
  • Letting brand legal hold every variant for ten days.
  • Running five channels because the last company did.
  • Calling a landing you cannot edit this week a “growth surface.”

Benchmarks

  • Weekly — Creative cadence. Aether: monthly dumps had crushed ROAS
  • 3.8× / 90 days — Aether ROAS. From below break-even
  • −41% — CAC vs prior shop. First quarter after the rebuild
  • One page — Report. What shipped, what moved, what died

FAQ

What should a SaaS growth lead own versus a brand lead?

Growth owns tests, destination, and the qualified event. Brand owns the system those tests must not break. Cross those wires and both miss.

How many experiments should we run per week?

Enough that one can die. Three concepts is a cadence. Thirty tickets is a museum.

Do growth leads need a full-stack engineer?

They need a publish path measured in days. The CMS is irrelevant. The SLA is not.

Where does Omnidemerge sit next to an in-house growth lead?

Creative + landing on their test list. They keep bids and the number. One owner of the list.

What is the first thing we audit for a new growth lead?

Whether a qualified event fires and whether the page can change this week. Everything else is commentary.

Is PLG required for this playbook?

No. Sales-led teams run the same loop toward demos. The event name changes. The weekly kill does not.
